How to compare AI agencies in Australia — the questions that actually matter

The Australian AI agency market has exploded in 2025–2026. Every marketing agency, IT firm, and management consultant now offers "AI consulting." This guide cuts through the noise — the questions you should ask, the red flags to watch for, and how to structure an engagement that actually delivers.

The most important question is not "what AI tools do you use?" It's "what exactly is written down before I sign?" An agency that can't answer this has no real accountability for delivery.

The five questions to ask every Australian AI agency

1. Do you publish your pricing?

Most Australian AI agencies do not publish their pricing. This is a choice, not a constraint — pricing is available, it's just only revealed to prospects who book a sales call. The reason: it allows scope to expand based on what the market will bear. If an agency won't tell you what it costs before a call, that's the first sign of how the engagement will be priced.

2. What is the specific deliverable?

Ask for a written scope of what will be delivered, and in what form. "AI implementation" is not a scope. "One AI agent that connects to your Xero and sends automated document chasing emails to clients at defined intervals until an invoice is paid, live in your production environment and tested against real data" is a scope.

3. What happens if the outcome isn't what was agreed?

This is the most revealing question. Most agencies have no written answer. NOYS has one: the scope and acceptance criteria are agreed in writing before the Build starts, so there's no ambiguity about what "done" means. If an agency won't put the scope in writing, they're not accountable for what gets delivered.

4. Who owns what's built?

AI automation can be built in two ways: in tools you own and control, or in tools the agency controls. If the automation runs in the agency's systems, you are dependent on them to keep it running. If it runs in n8n on your own server, or in Zapier on your own account, you own it. Ask for both the access and the documentation.

5. What ongoing costs are required?

Ask about: the monthly cost of the automation tools used, API costs (OpenAI, Anthropic, etc.), monitoring and maintenance fees, and whether the agent will stop working if you stop paying the agency. NOYS charges $1,000/month for the Concierge (working sessions and ongoing optimisation) and gives you full access to the agent — you can manage it yourself if you choose.

Red flags to watch for

  • No published pricing — pricing only available after a sales call.
  • Vague deliverables — "AI implementation" or "AI strategy" without a specific output.
  • No written scope — deliverables are "estimated" not committed.
  • Agency-controlled tools — automation runs on their accounts, not yours.
  • Long lock-in contracts — 12-month retainers before any automation has been proved.
  • Strategy-first, implementation-optional — you pay for advice, not a working agent.

Common questions.

How do I compare AI agencies in Australia?

Compare on: published pricing (transparency), specific deliverables (accountability), a written scope agreement (clarity on what "done" means), tool ownership (who controls the automation), and lock-in terms (exit conditions). Most Australian AI agencies don't publish pricing, don't put scope in writing, and don't specify deliverables before you engage.

What is the average cost of an AI agency in Australia?

Highly variable. Large consultancies: $50,000–$250,000+. Boutique agencies: $10,000–$50,000 per project (hourly billing, rates rarely published). Fixed-price specialists like NOYS: $999 workflow sprint, builds quoted fixed from $1,500 per automation, Concierge from $1,200/month. The fixed-quote model makes costs predictable — most others don't.

Should I use an Australian AI agency or an offshore one?

Australian AI agencies understand local context — Australian software (Xero, MYOB, Employment Hero), local regulations (Privacy Act, AHPRA, AFSL, NCCP), and the specific workflows of Australian industries. For automating workflows that touch regulated processes or Australian-specific software, a local agency with that context will produce better results.
